Hi Bob,
Last week I invited 360 View readers to submit anonymous business questions.
Two came in, and they are both questions I hear in different forms quite
often.
One is about focus and accountability in a key team and the other is about
confidence, imposter syndrome, and the very real discomfort some owners feel
about marketing themselves and I think this will be very relevant anyone
exploring personal brand.
So this week, before my Holiday, I’m answering both.
“How do you ensure your key team are focused on the really important things
that secure the business’s future, rather than being involved in too many
things?”
and
“At the moment I have a low opinion of my abilities and talents, so I don’t
want to post on social media about my business and what I can do for people,
although I’ve got lots of work on, so it’s clear people trust me to do the
work.
How can I get over this imposter syndrome and start to market myself and my
business?”

Tip:
Give key people one number that really matters
The first question was:
“How do you ensure your key team are focused on the really important things
that secure the business’s future, rather than being involved in too many
things?”
There is a lot of nuance in that, because it depends on the person, the
role, the size of the business, and what “too many things” actually means
but to provide an answer, let's start here.
Your key people need clarity on the most important outcome they are
responsible for and not twenty priorities, Not a vague job title and not
“keep everything moving”.
One critical number.
If someone is responsible for sales, what is the number? If someone is
responsible for operations, what is the number? If someone is responsible
for finance, delivery, people, customer success or marketing, what is the
number that tells us whether that function is healthy?
Once that is clear, your catch-ups become much more useful and instead of
asking, “What have you been busy with?”, you can ask, “How is the number?”
It'll change the conversation quickly, particularly if it's not relevant to
that number.
If the number is moving in the right direction, great. If it is not, then
the next question is obvious:
“What is getting in the way?”
That is where you find out whether they are distracted, overloaded, unclear,
avoiding something, or being pulled into work that belongs elsewhere.

The Critical Number Check
Take each key person in the business and answer these questions:
1. What is the main outcome this person owns?
2. What single number best shows whether that outcome is on track?
3. Is that number visible every week?
4. Do they have the authority to improve it?
5. What work are they doing that does not support that number?
6. What needs to be stopped, delegated or moved?
This is not about reducing people to a spreadsheet but giving good people
the clarity to focus.
Different personalities will respond to this differently. Some will want the
direct target. Some will need more discussion, context and support. That is
where understanding working styles, including tools like DISC, can make the
leadership side easier.

A Function Accountability Chart
A good resource for this is a Function Accountability Chart.
It is part of the Scaling Up framework I use with businesses that are
usually scaling past £5m, £10m and £20m. The point is simple: every key
function in the business needs clear accountability.
Not just “who does the work?” but "Who owns the result?"
When accountability is unclear, capable people get dragged into too many
things, decisions come back to the owner, and the future of the business
depends too much on effort rather than structure.

Confidence often follows action, not the other way round
The second question was:
“At the moment I have a low opinion of my abilities and talents, so I don’t
want to post on social media about my business and what I can do for people,
although I’ve got lots of work on, so it’s clear people trust me to do the
work.
How can I get over this imposter syndrome and start to market myself and my
business?”
First, I’d say this. The evidence is already there.
If people are paying you, trusting you, referring you, coming back to you,
or giving you work, then your opinion of yourself is not the only data
point. The market is giving you feedback too.
That does not magically remove the feeling. Imposter syndrome is very real.
But it does'nt mean you should let the feeling have the final vote.
You do not need to start by posting grand claims about how brilliant you
are. In fact, please don’t.
Start smaller and more usefully and share what you see. Share what clients
often misunderstand. Share mistakes people make in your field. Share useful
advice. Share the questions you keep answering. Share the reason your work
matters to the people you serve.
That is not showing off but being useful in public.
And on the “tall poppy” fear, I understand it. A lot of good people hold
back because they worry about being judged. But most people are not sat
waiting for you to fail. They are busy with their own lives. The people who
matter want to see you do well, and the people who need your service cannot
find you if you stay invisible.
When I’m away, Ben and the team will keep 360 View going, and I’ll ask them
to include some practical ideas on this, like scheduling posts so you aren't
actually pressing the post button. We may also put together a short video on
how to restart marketing when confidence is low.
For now, try this.
Write down your North Star.
Why does the business exist? Who do you enable? What problem do you make
easier, safer, clearer, faster or less painful? Why do you do it and not
just be a salaried employee?
Then write one post or email from that place.
Not “look how good I am”. More like: “Here is something I see clients
struggling with, and here is what I would suggest.”
That is a much better starting point. Marketing yourself does not have to
mean making yourself the hero.
It can simply mean making your thinking visible enough that the right people
know you can enable them.

it depends on the person, the role, the size of the business, and what =
=E2=80=9Ctoo many things=E2=80=9D actually means but to provide an =
answer, let's start here.</p>

<p style=3D"line-height:175%"><br>Your key people need clarity on the =
most important outcome they are responsible for and not twenty =
priorities, Not a vague job title and not =E2=80=9Ckeep everything =
moving=E2=80=9D.<br><br></p>
<p style=3D"line-height:175%">One critical number.</p>
<p style=3D"line-height:175%"> </p>
<p style=3D"line-height:175%">If someone is responsible for sales, what =
is the number? If someone is responsible for operations, what is the =
number? If someone is responsible for finance, delivery, people, =
customer success or marketing, what is the number that tells us whether =
that function is healthy?</p>
<p style=3D"line-height:175%"> </p>
<p style=3D"line-height:175%">Once that is clear, your catch-ups become =
much more useful and instead of asking, =E2=80=9CWhat have you been busy =
with?=E2=80=9D, you can ask, =E2=80=9CHow is the number?=E2=80=9D</p>
<p style=3D"line-height:175%"><br>It'll change the conversation quickly, =
particularly if it's not relevant to that number.<br><br>If the number =
is moving in the right direction, great. If it is not, then the next =
question is obvious:</p>

referring you, coming back to you, or giving you work, then your opinion =
of yourself is not the only data point. The market is giving you =
feedback too.</p>

feeling. Imposter syndrome is very real. But it does'nt mean you =
should let the feeling have the final vote.<br><br></p>

claims about how brilliant you are. In fact, please =
don=E2=80=99t.<br><br></p>
<p style=3D"line-height:175%">Start smaller and more usefully and share =
what you see. Share what clients often misunderstand. Share mistakes =
people make in your field. Share useful advice. Share the questions you =
keep answering. Share the reason your work matters to the people you =
serve.</p>

useful in public.</p>
