Hi Bob,
A thing I hear a lot from business owners is: “I just want people to think
for themselves.”
Fair.
But then you look at how the business actually works and you can see why
they don’t.
The decision comes back to you, the client question comes back to you and
the awkward bit comes back to you.
The thing that should have been owned by someone else somehow ends up on
your desk again and how tiring is that?.
Most often, it is because the business has quietly taught them that you are
the safest answer.
Tip:
Stop answering what they should own
If someone brings you a problem this week, pause before you answer it.
Ask yourself:
“Should they already know what to do here?”
If the answer is yes, don’t solve it for them.
Ask what they think. Ask what they would do if you were away. Ask what rule
or standard they need so they can make the call next time.
You are not being awkward.
You are stopping the business from using you as the default setting.
Tool:
Use the “why me?” check
For the next few days, notice every time something comes back to you.
Write down one line:
“Why did this need me?”
That is it.
You will start seeing patterns quickly.
Maybe the owner is unclear.
Maybe the standard is vague.
Maybe someone lacks confidence.
Maybe someone lacks capability.
Maybe you have stepped in too many times and trained the habit.
The answer matters because the fix is different.
A confidence issue needs coaching.
A clarity issue needs a better rule.
A capability issue needs a different conversation.
Resource:
Your last team meeting
Look at the actions from your last team meeting.
For each one, check three things:
Who owns it?
What does done look like?
When is it due?
If any of those are woolly, that task is likely to come back to you later.
Not because people do not care.
Because vague ownership creates vague action.
This is often where the noise starts.
There is a point where being useful starts working against you.
At the start, being involved in everything makes sense. You know the
clients, the standards, the numbers, the little details.
But if the business is still built around your constant input, it can only
grow as far as your attention allows it's a trap.
You feel responsible, so you answer and hey feel safe, so they ask.
Nothing changes.
If you want the business to feel lighter, pick one recurring thing this week
and move it away from you properly by giving someone the standard, the
authority and the expectation to own it.
